Delivery mode determines everything
Self-directed CM vs. owner-side oversight under EPC/GMP — how to identify which you're in and what changes. The PM's role, authority, and risk exposure are fundamentally different in each. Most PMs don't know which mode they're in until something goes wrong.
The handoff gate
What execution must inherit from preconstruction — scope, AACE-classed estimate, L2 schedule, procurement log, risk register, Cx framework — and why mobilizing without it is the first mistake. The gate is a set of deliverables, not a meeting.
Procurement is the schedule
Long-lead release milestones, lead time starts at submittal approval, decoupling hardware POs from install awards. On a hyperscale build, the procurement log is the schedule — everything else is sequenced around it.
Estimate classification and contingency
AACE 18R-97/56R-08 estimate classes, calculated contingency per 40R-08, and $/MW sanity checks. Most hyperscale projects carry the wrong contingency for the wrong reasons — this module fixes that.
Schedule integrity
Stale forecasts vs. red forecasts, defending the last milestone (turnover) separately, why later phases slip 2–4x the first. A schedule that isn't updated is a lie — and a lie that compounds.
Change control
Schedule impact on every CO, CPM fragnet or no claim, why most change is owner/design-driven and what that means for design freeze. Change control is not paperwork — it is the mechanism that keeps the contract honest.
Commissioning by design
Levels 1–5, safety floor never sampled, find every defect at the cheapest place to fix it, first-article gates. Commissioning is not a phase — it is a framework designed from day one and executed throughout construction.
Lessons that compound
Real-time capture, the feedback flywheel, why a lesson recurring at a second site is a mechanism failure. The value of lessons learned is zero if they aren't captured in real time and closed before the next build starts.
